The 3PL switching checklist nobody gives you

Changing fulfilment partners mid-season is survivable if you sequence it correctly. A field-tested 6-week migration plan.

The failure mode is almost never the new warehouse. It is the two weeks where inventory is split across both and neither system is the source of truth.

Week 1–2: freeze SKU changes, export a full bin-level inventory snapshot, and agree receiving SLAs in writing with penalties. Week 3: send slow movers first — they are your integration test. Week 4: dual-run with your fastest 10 SKUs still at the incumbent.

Week 5: cut over order routing at a low-volume day of the week, not a Monday. Week 6: reconcile. Expect a 1–3% variance and budget for it rather than fighting it.

Ask every candidate for their receiving-to-live time in hours, measured at the 90th percentile. Averages hide the weeks that will hurt you.
